Then the founder explains that problems wait, decisions pile up, and the phone stays close.
Time away is not the same as operational independence.
Operational independence means ordinary work continues without the founder’s daily push. Delivery holds. Quality holds. Revenue activity holds. The team does not simply save every hard problem for the owner’s return.
The tool: The Operational Independence Score
Choose the level that sounds most like your business today.
Level 1 — The business needs me every day
Work slows or breaks within days. Staff and clients contact me often. I am still part of normal delivery.
Level 2 — I can step away briefly
The team can handle routine work for a few days. Exceptions, approvals, and client concerns still reach me.
Level 3 — The business can run for a week or two
Most work continues. Some decisions wait. Problems may not be solved until I return.
Level 4 — The business can run for a month
The team manages ordinary work and many exceptions. Quality and delivery hold. Only true founder-level matters reach me.
Level 5 — The business can run for 90 days
Delivery, quality, client care, and revenue activity continue. Decisions have owners. The founder can remain informed without being required.
Write your score.
Then finish these sentences:
- The first thing that would pull me back is:
- The person who should own it is:
- They cannot own it yet because:
- The missing structure is:
The missing structure may be a standard, a role, a decision rule, a checklist, a shared record, or training.
Do not start by hiring another person. First identify what the business expects that person to know, decide, and protect. A new hire placed inside unclear work will send the questions back to you.
Your score is not a grade. It is a starting point.
Esther’s daily anchor for this dimension is simple: I am not the process. I am the architect of the process.
Moving from one level to the next is rarely one large project. It is usually a series of small transfers: one decision named, one standard written, one client relationship shared, and one recurring task given a real owner. Each transfer gives the company more strength and the founder more choice.
What to do with the result
Keep your score visible. Improve the one condition that prevents you from reaching the next level. Then score the business again in 30 days.
